India-Based Remote Contract Teams on US Business Hours
In short
India is nine and a half to twelve and a half hours ahead of the United States depending on the coast and the season. A working overlap is created by shifting the India day later rather than by asking anybody to work through the night, which typically produces three to five hours of shared time with the US morning. The overlap has to be agreed and staffed before the engagement starts, because it is a scheduling commitment rather than a good intention.
The objection is always the same, and it is a fair one. If they are in India, when do we actually talk to them?
It deserves a concrete answer rather than reassurance.
The arithmetic
India runs on a single time zone, five and a half hours ahead of UTC. That puts it nine and a half hours ahead of United States Eastern time and twelve and a half ahead of Pacific, shifting by an hour when the United States changes clocks and India does not.
A standard India working day ends around the time the United States east coast is starting. Left alone, that produces almost no overlap, which is where the reputation comes from.
How the overlap is actually made
You shift the India day later. A team starting at midday India time finishes in the evening and covers the United States morning. That is a normal working day in India, not a night shift, and it is the difference between an arrangement that lasts and one that burns people out in two months.
Three to five hours of genuine shared time is the realistic target. That is enough for a stand up, for the questions that have accumulated, for a review, and for the one conversation that would otherwise have cost a day.
For a Pacific client the same logic applies with a later shift, though the overlap is usually narrower and it is worth being honest about that rather than promising the same window.
Who needs to be on it
Not everybody. This is where the model is most often applied badly.
People who need live conversation should be on the overlap: whoever is leading the work, whoever is unblocking others, whoever is reviewing. Deep individual work does not belong there. If a developer spends the overlap window in meetings and then does the actual work afterwards, you have recreated the problem you were trying to solve.
What to agree before anybody starts
The window, in both time zones, in writing. Not "there is overlap". The actual hours, so that neither side is guessing.
Who answers questions on your side. The commonest failure is not the India team being unavailable. It is a question being asked into an empty channel and waiting a full day for an answer, which costs a day every time it happens.
What happens outside the window. Work that can proceed without input should be identified in advance, so the non overlapping hours are productive instead of blocked.
Holiday calendars, both sides. Indian public holidays differ from United States ones and vary by region within India.
How handover is written. The end of the India day should leave something a United States colleague can pick up without asking. That is a habit, and it needs to be established early or it never is.
Where the model genuinely does not fit
It is worth saying plainly. If the work requires constant unplanned interaction, distance will hurt. If nobody on your side has time to answer questions, the overlap will not help, because the bottleneck is not the time zone. And if requirements are genuinely unknown and have to be discovered through conversation, do the discovery together first and distribute the delivery afterwards.
Distance does not create ambiguity. It amplifies whatever ambiguity is already there.
What the model is good at
Defined work with clear acceptance criteria. Capacity alongside an existing team. Roles that are hard to fill locally. Situations where a specialist is needed for three months rather than permanently.

Common questions
- How many hours of overlap are realistic
- Three to five hours with a United States morning is normal and sustainable. More is possible for short periods but it usually means somebody is working late every day, and that arrangement degrades within a couple of months.
- Does the whole team need to be on the overlap
- No, and insisting on it is usually wasteful. The people who need live conversation should be on the overlap. Deep individual work does not need to be, and forcing it there removes the main advantage of the arrangement.
- What about Indian public holidays
- They differ from United States holidays and there are regional differences within India too. Exchange holiday calendars at the start. It is a five minute conversation that prevents a surprised week.
- When does this model not work
- When the work needs constant unplanned interaction, when nobody on the client side has time to answer questions, or when requirements are genuinely unknown and have to be discovered through conversation. Distance amplifies whatever ambiguity already exists.
